A customer just asked ChatGPT "best HVAC company near me." It gave them one name. Not a list. Not a map pack. One recommendation. If that was not you, the job was lost before a click ever happened.

Here is the new reality for local business. Traditional Google search still matters, but 52% of people now start product and service research inside an AI assistant instead of Google. That number was 13% two years ago. Customers are not scrolling through ten blue links anymore. They are asking a chatbot and taking the answer it gives. That shift has a name: answer engine optimization. AEO for short. It is the work you do so ChatGPT, Perplexity, Gemini and Claude recommend you when someone in your service area asks for a plumber, a dentist, or a place to eat. And no, the old local SEO playbook does not cover this.

What answer engine optimization actually is

AEO is how you get named, by name, when an AI model answers a question your customer is asking. It is different from ranking on Google in three ways.

First, there is no top 10. There is a top 1, maybe a top 3. Answer engines give a single response. Position 4 might as well be page 40. Second, the ranking factor is not backlinks. It is how much structured, consistent, trustworthy information exists about your business across the open web. AI models pull from Wikipedia, Reddit, industry directories, news mentions, review platforms, your Google Business Profile, and your own site, then synthesize one answer. Third, there is no results page to click. The AI answers. The user acts. If you are not in that answer, you are invisible.

Local search used to be about getting to page 1. Now it is about being the sentence.

If you run a clinic, a restaurant, or an HVAC company, this is the part that stings: ChatGPT and Gemini are not looking at your homepage first. They are looking at what other people have written about you. That means three things decide whether you get recommended: review volume and recency on Google, Yelp, and industry platforms; consistent name, address and phone data across directories, Google Business Profile, and social; and mentions in third-party content, local blogs, Reddit threads, news articles, industry guides.

How AI models actually pick who to recommend

You do not need to understand the math. You need to understand the signals. Here is what we have tested across 60-plus small businesses.

  • Schema markup. LocalBusiness, Service, FAQPage and Review schema on your site. This is the label AI uses to know what you are. Most small-business websites still have zero schema. Installing it takes one afternoon.
  • Consistent citations. Your business listed the same way on 20-plus Canadian directories, Yellow Pages, Canada411, Google Business, Apple Business Connect, Bing Places, and industry-specific ones. AI models cross-check these.
  • Review velocity. Not just total reviews, recent reviews. A business with 5 reviews in the last 30 days beats one with 200 reviews from 2022. See our Google reviews playbook for the full system.
  • Content that answers questions. FAQ pages, neighbourhood pages, blog posts that answer the exact questions people type into ChatGPT. Long-form content beats keyword stuffing by a wide margin now.
  • Third-party presence. A mention in a local Reddit thread is worth more than 50 backlinks from content mills. Real humans talking about you signal trust to AI.

The 5-step AEO playbook

Skip the theory. Here is the checklist we hand every client after their audit.

  1. Audit your presence on three AI models. Ask ChatGPT, Gemini and Perplexity: best [your service] in [your neighbourhood]. Write down who shows up. If it is not you, that is your gap.

The uncomfortable part: AEO is a 90-day game, not a weekend project. The businesses that start this quarter will be the default recommendation in their market by the end of 2026. The ones that wait will spend 2027 trying to catch up.

AI search is not replacing Google tomorrow. But it is already reshuffling who gets the call. The question is not whether to start. It is whether you start before your competitors do.
