Most owners look for growth in new places: a new ad channel, a new agency, a new offer. The cheaper growth is usually sitting in the leads you already paid for and lost. A revenue leak audit finds those losses, puts a dollar figure on each, and tells you which to fix first.
"AI" is in the name because the fixes are mostly AI employees now: an AI receptionist that answers every call, a follow-up agent that chases every quote, a review agent that asks every happy customer. But the audit itself is simple enough to do with a notepad. This page shows you how. If you would rather have it done with you, the free AI audit is the same process on a 30 minute call.
What does a revenue leak audit check?
Five leaks, in the order a customer meets them:
- Missed calls. Rings with no answer, calls that hit voicemail, after-hours calls nobody returns. The audit counts them for a week and multiplies by your close rate and average job value.
- Slow replies. Web forms, texts, Google Business Profile messages and social DMs that wait hours or days. The audit measures your real response time, not the one you think you have.
- No follow-up. Quotes and estimates sent once and never chased. The audit pulls the last 90 days of open quotes and asks how many got a second touch.
- Review gaps. Too few reviews, old reviews, unanswered reviews. The audit compares your profile with the three competitors that outrank you.
- Booking friction. No online booking, a booking link buried three clicks deep, no reminders, no rebooking. The audit times how long it takes a stranger to book.
Why do these leaks matter?
Each one has evidence behind it. Here is the data we lean on, checked on October 23, 2026.
| Leak | Evidence | Figure |
|---|---|---|
| Slow replies | Harvard Business Review study of online lead response | Most companies are not responding nearly fast enough to online leads |
| Review gaps | BrightLocal Local Consumer Review Survey 2026: consumers who read reviews for local businesses | 97% |
| Review gaps | Same survey: consumers who will not use a business with fewer than 20 reviews | 47% |
| Review gaps | Same survey: consumers who only care about reviews from the last three months | 74% |
| Review gaps | Same survey: consumers who will only use a business rated 4.5 stars or higher | 31% |
| Review gaps | Same survey: more likely to use a business after positive reviews; deterred by negative reviews | 85% and 77% |
| Review gaps | Google: local ranking factors | Relevance, distance and prominence; more reviews and positive ratings can help your business's local ranking |
| No follow-up | Canada's anti-spam law: implied consent after an inquiry | six months |
| No follow-up | Same law: implied consent after a purchase | two years |
| No follow-up | Same law: maximum penalty for a business per violation | $10,000,000 |
| Missed calls | Office of the Privacy Commissioner of Canada on recording calls | PIPEDA applies whether the customer or the organization initiates the call |
Checked October 2026. The BrightLocal survey is a consumer survey, not a Canadian census; treat its percentages as direction, not precision.
The review numbers explain why a 4.3-star profile with 14 reviews from 2024 loses to a 4.7 with 60 recent ones, even when the work is better. The CASL windows explain why follow-up has a clock on it: the quote you sent in March can still be chased by text in August, but not in October without fresh consent. Our CASL implied consent timer does that date math.
How do you self-audit in 30 minutes?
Set a timer. Do these in order and write the numbers down.
Minutes 0 to 6: missed calls
- Open your phone system or carrier log for the last 7 days. Count total inbound calls, unanswered calls and calls after 5 p.m. or on weekends.
- Count how many voicemails got a callback within one hour.
- Put the counts into the missed call calculator (or the HVAC version for trades) with your close rate and average job value.
Minutes 6 to 12: slow replies
- From your own phone, submit your website contact form and send a message through your Google Business Profile. Note the time.
- Check the last 10 inbound emails or form leads. Write down the time between arrival and your first reply, then average it.
- If the average is over an hour, mark this leak as open. A missed-call text back and an auto-reply are the cheapest fixes on this list.
Minutes 12 to 18: no follow-up
- List every quote or estimate sent in the last 90 days that has not closed.
- Mark how many received a second contact of any kind. Mark how many received three.
- Multiply the untouched quotes by your close rate on second touches, if you know it; if you do not, note that you do not.
Minutes 18 to 24: reviews
- Search your main service plus your city. Write down your rating, review count and the date of your newest review, and the same three numbers for the top three results.
- Count unanswered reviews on your profile.
- Run the review ROI calculator to see what closing the gap is worth. Then read how to ask for reviews without breaking Google's rules.
Minutes 24 to 30: booking
- As a stranger, try to book an appointment on your site from your phone. Count the clicks and the seconds. Note whether you got a confirmation and a reminder.
- Check whether a no-show gets a rebooking message and whether a past customer gets a reminder when they are due.
How do you score the results?
Give each leak a dollar figure where you can, and an "open" or "closed" flag where you cannot. Then rank by dollars. In our audits the order is usually missed calls first, follow-up second, reviews third, replies fourth, booking fifth, but a dental office or med spa often flips booking to the top. The five-question revenue leak assessment gives you a quick score if you want a sanity check, and the hire vs AI calculator shows what covering the phone costs with a person versus software.
Fix the top leak before you touch the others. One change, measured for 30 days, tells you more than five changes at once.
What does the free AGNT/01 audit add?
The self-audit tells you where the leaks are. The free AI audit adds three things: we pull the call and lead data with you so the numbers are real rather than remembered; we compare your profile and site with the competitors who actually outrank you; and you leave with three priorities ranked by revenue and a written plan you keep whether or not you hire us. There is no fee and no obligation.
If you do hire us, we run the fixes as one system and report the return every month: calls answered, jobs booked, reviews gained, multiplied by your own average client value. See published pricing for current plans, and what an AI receptionist costs in Canada if you want to compare the software on its own.
AI revenue leak audit: FAQ
What is an AI revenue leak audit?
A structured check of the five places a small business loses customers it already attracted: missed calls, slow replies, quotes with no follow-up, weak or stale reviews, and booking friction. Each leak gets a dollar estimate and a priority, and the fixes are usually AI employees such as an AI receptionist or a follow-up agent.
How long does a revenue leak audit take?
A rough self-audit takes about 30 minutes with your call log, inbox, quote list and Google Business Profile open. The AGNT/01 version is a 30 minute call with the founder, followed by a written plan.
What does the AGNT/01 audit cost?
Nothing. It is free, there is no obligation, and you keep the written plan whether or not you hire us. Our plans are published in the pricing section of our home page.
Which revenue leak is usually the biggest?
For most service businesses it is missed calls, especially after hours, followed by quotes that never get a second touch. Dental offices and med spas often find booking friction and no-shows cost more.
Do I need special software to do the audit?
No. You need your phone system's call log, your inbox or CRM, a list of open quotes and your Google Business Profile. The free calculators on this site turn the counts into dollars.
How do reviews affect revenue?
BrightLocal's 2026 survey found 97% of consumers read reviews for local businesses, 47% will not use a business with fewer than 20 reviews, and 74% only care about reviews from the last three months. Google says more reviews and positive ratings can help local ranking.
Can I follow up on an old quote by text?
Under Canada's anti-spam law, an inquiry gives implied consent for six months and a purchase for two years. After that you need express consent, and every message needs an unsubscribe option.
